From Startup to Success: 3 Operational Essentials for Your Medical Practice

Introduction

Running a successful medical practice requires more than clinical expertise. You know what it’s like to care deeply for your patients, help them navigate their greatest fears. At the same time, you know how sad it is to go home each day worried about how to keep your practice afloat. Achieving long-term success demands operational excellence, team empowerment, and strategic decision-making. After working with countless practices, I’ve identified three essentials that can transform how a practice operates. Let’s dive in and explore!

Essential #1 Create Data Benchmarks for Every Area of the Practice.

Data-driven decisions are the cornerstone of improving efficiency and growth. Business professionals, across industries, consistently prioritize this key focus area. If you don’t know exactly where you are, then how can you know where to go? What is truly considered progress or success for your practice? Turn the lights on by creating trackable standards for Budgeting, Revenue Cycle, Staffing, Volumes, Marketing, and more.

    • From patient checkin all the way to claim processing, you need to establish benchmarks for each area of your practice. For instance, how long does it take to schedule an appointment? What is your patient wait time? Who handles credentialing emails and how quick do they respond? How many claims are denied, and why? How do you communicate with other providers? How many patients do you see per month, day, hour? Accounts receivable level? Claim age?

    • Identifying these key performance indicators (KPIs) gives you clarity and a goal roadmap. Consider hiring an industry expert, like AMHF, if you feel this is too much for you to take on. They can strategically display this data on an ongoing basis and even recommend where your targets should be. Be sure to rely on reputable organizations, like MGMA and AMA, for research and articles as well as engagement opportunities with others like yourself.

  • Implementation

    • Once benchmarks are in place, regularly assess your practice's performance against these metrics. Use this data to identify bottlenecks in workflow, areas where patients may be dissatisfied, or opportunities for growth. Creating a culture of continuous data evaluation and improvement will ensure that your practice remains competitive, efficient, and patient-centric.

    • Practices should hold leadership meetings at practical time intervals to examine each KPI. There should be a designated leader who can direct these meetings to ensure there are targets identified for the upcoming month. Consistency in this effort will produce positive change and insight on trends, wins, and preventable losses.

Essential #2 identify your Leaders & Invest in their Development.

A thriving medical practice is only as strong as its team. Identifying your strongest clinical and administrative staff members is vital. Once you recognize that you have a capable and dependable team member, the clock starts ticking. How you engage, develop, and invest in them determines how long they stay and how much they contribute.

    • The most vital branch of any business is Human Resources. Mastering the art of attracting, retaining, and evaluating talent should never be overlooked or minimized. In my experience, practices that cut corners or took cost-saving shortcuts in this area consistently underperformed—both in quality of care and financial outcomes.

    • Establish consistent and measurable methods for evaluating staff performance. This may come from newly identified KPIs or even structured employee reviews. These evaluations will help identify team members who consistently go above and beyond, as well as those who may be underperforming. Additionally, this process often uncovers flaws in leadership or operational processes that may be contributing to staff challenges. While revealing these issues may feel uncomfortable, it provides valuable insights and opportunities to refine your leadership approach, improve workflows, and create a highly motivated team.

  • Implementation

    • Once you’ve identified your leaders, it’s time to offer them meaningful opportunities for growth. Some can be internal and others can be external. Internally, you should assign additional projects that come with tangible rewards, such as bonuses or promotions. Externally, invest by financing certifications from reputable organizations like NHA, AHIMA, or local community colleges. Consider creating a contractual agreement to solidify their commitment. You can double dip by sending them to conferences to gain new insights, and encourage them to share their knowledge by training the rest of the team.

    • Overtime, your Human Resource department will have a track record that proves when you as a practice, have made returns on your investments. This process requires clear data, constant communication, and patience to truly transform your business.

Essential #3 Leverage your Boundaries and Core strengths.

It's important to recognize that not every opportunity or service aligns with your practice’s core strengths. Just because you have the ability to offer a certain treatment, expand into a new service line, or adopt a new technology doesn’t mean it’s the right decision for your practice.

    • Before committing to new initiatives, carefully assess whether they will add value to your practice and whether you have the resources to implement them effectively. This approach helps you avoid overextending your practice or diluting your focus on the services that matter most to your patients. Be strategic, and stay true to your practice's mission and vision.

  • Implementation

    • Once you've carefully assessed your initiatives, the next step is to develop a clear practice timeline to monitor progress and ensure that each initiative is being executed efficiently and effectively. This timeline should outline key milestones, deadlines, and deliverables, helping you stay on track and make adjustments as needed. Consider bringing in subject matter experts (SMEs) who can offer specialized knowledge and guidance. These experts can help shorten the learning curve, providing insights and best practices that may otherwise take considerable time to uncover. In the end, you can better manage your initiatives, prevent overwhelm, and achieve sustainable success.
